I Did YouTube Shorts Automation for Just 3 Months and Reached 1,000 Subscribers

I'll be honest with you. At first, I didn't want to show my face on YouTube, I had no time to edit, and I had no idea what to film. I simply had a vague thought of "it would be nice to monetize YouTube someday." But after discovering YouTube Shorts automation, I surpassed 1,000 subscribers in just 3 months. Today, I'm going to share exactly what I actually did.

① Start by Choosing a Shorts Topic That Doesn't Require Showing Your Face

The key to Shorts automation starts with choosing "content that you don't have to film yourself." A lot of people get stuck right here. You might wonder — what can you even post if you're not showing your face?

There are actually more options than you'd think. Here are the topics I personally tested.

  • Quote & motivational text videos – Overlay subtitles on top of a background video
  • AI-generated images + narration – Write scripts with ChatGPT, then have an AI voice read them
  • Ranking / Top 5 format videos – Combine images, subtitles, and background music
  • History, trivia, and psychology info videos – Text overlays alone are more than enough

Here's what to do. Right now, go on YouTube Shorts and find 10 high-view videos that don't show anyone's face. Then pick one format that you think, "I could do this too." Choosing the right topic is 90% of the battle.

② Using Just 3 AI Tools Makes Video Production Semi-Automated

I only use three tools. No complicated software required. Once you get the initial setup done, the whole process runs really fast from there.

  • ChatGPT – Automatically generates video scripts. Just give it a prompt like "Write me a script for a 30-second Shorts quote video" and it's done instantly.
  • CapCut – It's free and handles automatic subtitle generation, templates, and background video insertion all in one. It genuinely cuts editing time in half.
  • ElevenLabs or CLOVA Dubbing – AI voice generation tools. These make full automation possible — no face, no voice needed.

Here's the workflow: Generate a script in ChatGPT → paste it into ElevenLabs to create an audio file → bring it into CapCut, place it over a background video, and add subtitles. That's it. What used to take 30 minutes in the beginning takes under 10 minutes once you get the hang of it.

③ You Need to Build an Upload Routine for the Algorithm to Respond

This is where a lot of people fail. They post two or three videos, get no response, and give up. I had almost no engagement for the first two weeks either. But starting in week three, one video started to take off — and it ended up lifting the entire channel.

The Shorts algorithm responds to consistency. It favors channels that upload regularly over a single high-performing video. This is something you'll consistently hear from people who run Shorts channels.

Here's what to do.

  • Set a goal of uploading 1 video per day or 1 every two days on a fixed schedule.
  • Batch-create 5–7 videos on the weekend and use scheduled uploads. You can do this directly in YouTube Studio.
  • Uploading between 6 PM and 9 PM tends to get better engagement. (This can vary by channel, so test it out for 2–3 weeks.)

Once you build a routine, you'll never have to think "what do I post today?" You just upload what you already prepared.

④ Learning from Low-View Videos Is Where Real Growth Happens

By the time I hit 1,000 subscribers, I had uploaded around 80 videos. Of those, only about 20 crossed 1,000 views — the rest landed somewhere between 100 and 300. But that's completely normal. YouTube isn't a batting average game — it's an upload volume game.

Here's what to do. Every two weeks, open the Analytics tab in YouTube Studio and check just these three things.

  • Watch duration – How much of the video people watched all the way through. If it's 60% or higher, you made a good video.
  • Topics with high likes/comments – Make more videos similar to those topics.
  • Traffic sources – Check whether viewers came from the Shorts feed or from search, and adjust your strategy accordingly.

If analyzing data feels overwhelming, just focus on one thing: "Which video got the best response?" Then make something similar to that. Your analysis doesn't need to be complicated.

Conclusion: Just Do This One Thing Today

If you've read this far, you're already halfway there. But reading and stopping here means nothing. Let me tell you the one thing you can do today.

Open ChatGPT right now and type: "Write me 5 scripts for 30-second YouTube Shorts quote videos."

It takes 5 minutes. Once you have 5 scripts, pick one and make a single video in CapCut. It doesn't have to be perfect. Your first video is just practice. You can upload it, see how it performs, and improve from there.

My first video got 47 views. I kept going anyway, and 3 months later I had 1,000 subscribers. The person who starts today is the one laughing 3 months from now. Today can be the first day of those 3 months.
